Build team capabilities

Start with shared work

Licenses and workshops do not establish organizational capability. Capability means several people can perform well, recognize errors and maintain procedures. Choose shared friction and agree on the behavior to improve.

Leadership supplies purpose and priorities; teams contribute actual workflow knowledge, exceptions and customer experience. Express pilot goals in business terms: better preparation, fewer omissions or stronger follow-up with verifiable conditions.

Visible responsibilities

Identify process owner, data owner, builder, reviewer and user. One person can hold several roles in a small pilot, but the distinctions remain explicit. Builders should not unilaterally define business acceptance.

Assign owners for instruction changes, source validation and scope approval. Users need an escalation route. Team autonomy needs context, tools and accountability rather than absent leadership.

Learn from real cases

Practice with authorized cases and compare outputs. Ask participants what they checked and would correct. Do not reward only speed or sophisticated prompts. Keep a small library of accepted outputs, difficult cases and known failures.

Preserve quality criteria while allowing improvement proposals. Test significant changes before replacing the version used by the team.

Follow learning through operations

Review total time, quality, exceptions and user experience weekly. Differences between users may arise from context, training or unreliable data rather than motivation.

Observe workload transfers. Centralizing every review in one manager can create a new bottleneck. Develop reviewers and leaders who can resolve issues within clear boundaries. Verify quality with new users before expansion.

Worked case

One Andina Equipos salesperson creates excellent briefs but alone knows the sources. Others copy the template without learning verification and errors appear. Having her prepare every brief does not build capability.

Assign ownership, document sources and criteria and train two colleagues under review. Capability grows when they can recognize and escalate contradictions independently of the original creator.

Plan four weeks: diagnosis, practice, operating trial and decision. Specify weekly deliverables and owners. Include onboarding a second user without losing quality.

Week 1 establishes baseline and criteria; 2 practices and reviews errors; 3 runs bounded operations with exception logs; 4 decides whether to continue or adjust. The second user works with the same sources and test cases, reviewed against shared criteria. Explain roles and limits before operation.
